The situation

They ship about 4,000 orders a month, roughly half cash on delivery, through Shiprocket. Two support staff answer WhatsApp and email by hand, and most questions are 'where is my order?'. Abandoned carts get one generic email from a Shopify app.

COD orders that are refused at the door are the most expensive problem. The brand pays shipping both ways, the stock is stuck in transit for days, and some orders were never meant seriously in the first place.

Abandoned carts get a single email that most people never open. Many shoppers in India are far more responsive on WhatsApp.

Support is buried in order-status questions. The answer is already in Shiprocket, but a person has to look it up every time, and courier delays create waves of anxious messages.

Returns and exchanges run over email threads. Photos get lost, refunds are late, and happy customers are rarely asked for a review.

Each step

1. Abandoned cart nudge. If a cart with a phone number and marketing consent is left for an hour, the shopper gets a WhatsApp reminder with the items and a link back. A second email follows the next day. No discount is offered by default, so the brand does not train people to abandon carts.

2. COD confirmation. Every COD order triggers a WhatsApp message asking the shopper to confirm or cancel with one tap. Unconfirmed orders get one reminder, then are held and flagged for a call rather than shipped blind.

3. Risk checks. Orders are checked for patterns such as repeated refusals on the same number, incomplete addresses or PIN codes with high return history. Risky orders are offered a prepaid option or held for review.

4. Proactive shipping updates. Shipped, out for delivery and delivered events come from Shiprocket. If a parcel has not moved for two days, the shopper gets an honest update before they have to ask.

5. Where-is-my-order agent. When a shopper asks about an order, the agent looks it up by phone number or order ID and answers with the real courier status. If the courier shows a failed delivery attempt, it offers to rebook.

6. Returns and exchanges. The shopper picks the item and reason, uploads a photo, and gets a pickup booked if the request meets the policy. Anything outside policy, damaged-on-arrival claims or refunds above a limit go to a person.

7. Review request. A few days after delivery, and only if there is no open complaint or return, the shopper is asked for a review. Unhappy replies go to support instead of a review link.
